The loyalty discount trap (and how to escape it)

Permanent discounts train customers to wait for the next sale. Gamified rewards train them to come back. Here's the math.

The trap

Discount-based loyalty programs feel safe but slowly destroy your margins. Once a shopper is trained that "the real price is 15% off", they will never pay full price again. Welcome to the bottom of the J-curve.

The escape

Replace fixed % off with earned reward unlocks. A free coffee on streak day 7 has zero implied effect on the base price. The customer earned it. You stay full-margin on every other transaction.

How indie retailers reposition

  1. End all permanent discount programs over 60 days.
  2. Launch a streak + spin-wheel + occasional boss battle.
  3. Run a thank-you email blast: "We replaced our 10%-off card with something more fun. Try it."
The customers most likely to churn from this shift were already costing you money. The ones who stay become advocates.
